Judgement, Not Capacity

What an advisory engagement is for, what it produces, and where its limits genuinely sit.

The constraint is usually one thing

Sites underperform for many reasons simultaneously, and most audits list all of them. That is accurate and rarely useful, because a team cannot act on thirty findings at once and has no basis for choosing among them.

In practice one factor is usually binding. A site that search engines cannot crawl properly will not benefit from better content. A site with excellent content and no external references will struggle in a competitive category regardless of how much more it publishes. A site targeting intents its pages do not match will not improve by targeting more of them.

Identifying which constraint is currently binding is most of the value in an advisory engagement, because it determines what the next six months should be spent on. It also tends to make the recommendation uncomfortable, since it usually means stopping work that is underway.

Sequencing decides whether the work compounds

Most SEO programmes contain reasonable activities in an order nobody examined. Content is produced before the pages it should link to exist. A site is optimised in detail and then rebuilt on a new platform. Links are pursued to pages that are about to change.

Some work unblocks other work and some depends on it. Settling which pages own which intents before producing more of them prevents building competitors to your own pages. Fixing crawl and indexation before investing in content ensures the content can be found. Establishing measurement before making changes means the changes can be judged.

Sequencing also affects whether a programme survives internally. Work that produces visible improvement early buys the credibility to do the structural work that produces none for months. A plan that opens with a long foundational phase is frequently cancelled before it reaches the part that pays.

What a consultant should refuse to tell you

Certain questions have no honest answer, and a consultant who supplies one is telling the client what they want to hear. How long until we rank for this. How much traffic will this produce. What position will we reach. All of these depend on competitors, on systems nobody outside Google can inspect, and on changes announced after the fact.

What can be answered is what is currently limiting the site, what work addresses it, roughly how long before any effect would be observable, and how you would know whether it worked. That is less satisfying than a forecast and it is the difference between advice and a sales pitch.

The same applies to data that is not available. On this engagement there is no authorised keyword tool connector, so volume, difficulty and CPC figures are marked VALIDATION REQUIRED rather than estimated. Where Search Console access is not granted, performance history is unavailable and is reported as such rather than inferred.

Advice that accounts for the organisation

A recommendation the business cannot execute is not a recommendation. Advice assuming development capacity that does not exist, content production nobody is resourced for, or authority the marketing team does not hold will be received well and implemented never.

This means an honest engagement has to establish what the organisation can actually do. A team with no developer available needs recommendations that do not require template changes, or an explicit statement that the constraint is engineering capacity rather than SEO knowledge.

Sometimes the useful conclusion is organisational rather than technical: that the site cannot improve meaningfully without capacity the business has not allocated. That is a harder message than a list of tactics, and it is considerably more useful than a plan that quietly assumes resources nobody committed.
